The problem
In commercial construction, margin is won or lost before a shovel hits dirt. A bid is assembled from many moving inputs: internal quotes, manufacturer quotes, drawing takeoffs, service and labor rules, and the contractor's own bid breakouts. Each input is prepared by a person, under deadline, in a different format. When those inputs disagree, a lot line gets under-scoped, an accessory drops off, a service is priced from the wrong job, or a breakout total quietly diverges from the takeoff behind it. Nobody catches it, because catching it means holding five documents side by side and reconciling them by hand for every bid. So the gaps ship, and they eat margin the company already earned.
Commercial construction loses margin when dozens of independently prepared documents drift apart under deadline pressure, and the small inconsistencies survive until the bid is submitted.
What I built
I designed and built an automated bid-reconciliation pipeline that ingests all of those inputs and cross-checks them against each other for gaps automatically. It reconciles:
- Internal quotes against manufacturer quotes so pass-through pricing and commission bases line up instead of drifting.
- Bid breakouts against the takeoff behind them so a group total cannot silently diverge from the devices it is supposed to contain.
- Line items against a catalog price source so an under-scoped lot line or a stale price surfaces instead of shipping.
- Service and labor against a rules model so startup, commissioning, and labor are scoped consistently on every bid.
The system flags every disagreement with the evidence behind it: which input triggered the flag, and what it was checked against.
The human makes the call.
The machine does the reconciliation no human has time to do on every bid.
Why not just do this in a spreadsheet? The hard part was maintaining consistent relationships across multiple independently-maintained documents that change throughout the estimating process.
The result
Across roughly $1.4M of bid work reviewed so far, the pipeline has surfaced $92,482 in missed revenue and estimating errors, a recovery rate north of 6%. That scope is still growing as more jobs run through it. Across all of the connected workflows combined, the systems now save approximately 100 hours of manual work per week.
The objective was never to replace estimators. It was to free them to make engineering and commercial decisions instead of manually reconciling spreadsheets.
An illustrative catch (sanitized)
On one multi-level commercial project, a control-package "lot" line in the bid breakout was scoped well below the actual device and accessory content behind it. Manually, that gap is nearly invisible: the breakout total looks reasonable on its own, and the takeoff lives in a different document. The cross-check caught it by comparing the breakout line against the reconciled takeoff and flagging the divergence, with the evidence attached. The resulting correction protected material margin that would otherwise have been bid away. Similar reconciliations across the broader bid pipeline produced the cumulative results summarized above.
Why it transfers
The specific tools here are lighting-controls estimating tools, but the pattern is platform-agnostic and it is exactly the discipline a disciplined estimating approach depends on:
- Ingest the scattered inputs that make up an estimate, wherever they live.
- Reconcile them against each other on rules that encode how a correct bid must hang together.
- Surface only the disagreements, with evidence, and keep a human at the approval gate.
That is how you turn disciplined estimating from something that depends on one careful person's attention into a system that preserves margin at scale, and continues protecting margin as the company grows. Experienced estimators make better decisions when software continuously checks the thousands of relationships between the documents they already use. It is the same layer I would build on top of a GC's existing estimating, project-management, and ERP stack: it connects the tools already in place and removes the manual reconciliation that quietly leaks margin.
